Digital transformation has a bad name because it usually means an expensive multi-year project that quietly fails. I do the opposite. I find the places where manual work, spreadsheets, and aging systems are costing you the most, and I replace them with something better in small steps that each pay for themselves: modern software, clean data, and AI where it genuinely earns its keep.

You keep running the business while it improves underneath you, rather than halting everything for a rebuild.

What it covers

  • Finding the manual and broken processes costing you the most
  • Replacing spreadsheets and aging tools with software that fits
  • Connecting systems that currently do not talk to each other
  • Getting your data clean, in one place, and actually usable
  • Automating the repetitive work your team should not be doing
  • Applying AI where it earns its keep, and skipping it where it does not
  • Doing it in phases that each deliver a result on their own
  • Bringing your team along so the new way actually sticks

Who it’s for

  • Established SMBs running on manual process and spreadsheets
  • Businesses whose software has aged into a liability
  • Leaders who want the upside of AI without the hype and the risk

What you get

  • A prioritized list of what to modernize and in what order
  • Working improvements shipped in phases, not a someday plan
  • Cleaner, connected data you can actually trust and use
  • Automations that give your team their time back
  • A team that knows how to use and keep the new setup

How it works

  1. 1

    Walk the floor

I learn how the business actually runs today, including the workarounds nobody documents.

  2. 2

    Find the wins

We pick the changes with the best return and the lowest risk to start with.

  3. 3

    Ship a phase

I deliver the first improvement end to end so you see a real result fast.

  4. 4

    Prove and expand

We measure the payoff, then move to the next phase with confidence.

  5. 5

    Embed

I make sure your team can run and extend it without me, then step back.

Modernizing without betting the company

The reason big transformation projects fail is that they try to change everything at once and only deliver value at the very end, if ever. I run it as a series of small bets that each stand on their own. The first phase is usually the least glamorous and the most valuable: getting the data out of spreadsheets and disconnected tools into one place you can actually trust, because almost everything else depends on it.

Where this overlaps with AI, I am deliberate about it. Deciding where AI genuinely helps is its own piece of work, which is why it pairs closely with a grounded AI strategy, and the building itself is software and data engineering done in phases. You get the upside of modern tooling without the all-or-nothing risk that sinks most of these efforts.

Why work with me

I’m Matt George, a fractional CTO for SMBs and early-stage startups and the founder of the venture-backed legal-tech company Injuria.ai. I have built and shipped real products end to end, from scrappy MVPs to data and AI infrastructure running in production, so the advice here comes from doing the work rather than talking about it. You get a senior technical partner with nothing to sell you, no vendor kickbacks, and a bias toward shipping.

FAQ

Is this going to grind the business to a halt?

No. The phased approach exists precisely so you keep operating. Each step is small enough to absorb and delivers something on its own.

Do we actually need AI, or is that a buzzword?

Both can be true. I use AI where it clearly saves time or money and ignore it where it is just fashionable. You get the honest version, not a sales pitch.

What if our data is a mess?

It usually is, and that is normal. Getting data clean and connected is often the first and most valuable phase.

Will our team be able to maintain this?

Yes. Leaving your team able to run and extend the new setup is part of the job, not an afterthought.
